 Very dense or very moist beans would need more heat and/or time
than others but if it's coffee it'll crack if your machine's
working. Maybe 20 year old dried up beans would barely sputter

Sounds like excess chaff blocking airflow may have been the culprit. If I
find a bean extremely chaffy I'll de-chaff it before roasting. (pour back in
forth between to containers in from of fan...)
